Background

This national esports hotel chain (name withheld for client confidentiality) is one of China's largest esports hotel brands, with 200+ locations across 40+ cities. By 2023, they were expanding rapidly, opening 5-8 new hotels per month. However, their equipment procurement strategy was fragmented: each hotel sourced peripherals (headsets, keyboards, mice) independently from local distributors or online platforms, resulting in inconsistent product quality, high procurement costs, and a maintenance nightmare across the chain.

Challenges

  1. Fragmented procurement & high costs: Each of the 200+ hotels sourced peripherals independently. Without centralized purchasing, they paid retail or near-retail prices. Average per-station peripheral cost was ¥450 ($62), with significant variation between locations.
  2. Inconsistent quality & user experience: Different hotels used different brands and models of headsets, keyboards, and mice. This created inconsistent guest experiences — a guest staying at two different locations of the same brand would encounter completely different equipment. Quality varied wildly, with some models failing within months.
  3. High failure rate & maintenance costs: The average equipment failure rate across the chain was 4-6% per month. Headsets were the most problematic (cable damage, microphone failure, ear cushion degradation), followed by keyboards (switch failure, keycap wear) and mice (button double-click, cable damage). Each failure required a maintenance visit, costing ¥80-150 in labor and parts per incident.
  4. No standardized replacement parts: With 15+ different headset models and 10+ different keyboard models in use across the chain, maintaining replacement parts inventory was logistically impossible. Broken equipment often had to be fully replaced rather than repaired, increasing costs.
  5. Slow new hotel opening: Each new hotel had to independently source, test, and procure peripherals, adding 2-3 weeks to the opening timeline. There was no standardized equipment list or approved vendor list.
  6. No bulk customization: As a brand, they wanted their logo on equipment and custom packaging for new hotel openings, but fragmented small orders made customization economically unfeasible.

Solution

In early 2023, the chain's procurement headquarters conducted a comprehensive review of their peripheral supply chain and decided to centralize procurement with a single factory partner. After evaluating 8 manufacturers (including factory audits, sample testing, and pilot deployments at 3 hotels), they selected Dongguan MONTON Cloud Technology as their exclusive peripheral supplier.

The solution was structured in 4 phases:

Phase 1: Standardized Product Selection (Weeks 1-4)

  • Mutong's team worked with the chain's operations department to define equipment requirements based on 3 room tiers:
    • Standard rooms (60% of rooms): Wired 50mm gaming headset (X12 model), red-axis mechanical keyboard with ABS keycaps (K08 model), 6-button 1000Hz gaming mouse (M05 model)
    • Premium rooms (30% of rooms): 7.1 USB RGB gaming headset (X32 model), red-axis mechanical keyboard with PBT keycaps and aluminum panel (K15 model), high-DPI lightweight gaming mouse (M12 model)
    • VIP/Pentakill rooms (10% of rooms): 7.1 USB headset with cooling gel ear cushions (X45 model), hot-swappable mechanical keyboard with RGB (K22 model), ultra-lightweight 65g gaming mouse (M18 model)
  • Each model was tested in real hotel conditions for 30 days at 3 pilot hotels, with guest feedback and failure data collected
  • Final product list approved after 2 rounds of optimization based on pilot data

Phase 2: Centralized Bulk Procurement (Ongoing)

  • All 200+ hotels' peripheral procurement consolidated through headquarters
  • Monthly bulk orders based on rolling demand forecast (new hotel openings + replacements)
  • Factory-direct pricing eliminated 2 layers of distributors (regional distributor + local reseller)
  • Annual framework agreement with locked pricing and quarterly volume-based discounts
  • Payment terms: 30-day credit for established relationship

Phase 3: Customization & Branding (Weeks 8-12)

  • Custom logo printing on all headsets (headband) and keyboards (top-right corner)
  • Custom color scheme matching the hotel brand's visual identity (subtle brand-color RGB presets)
  • Custom retail packaging for new hotel opening kits (branded box with all 3 peripherals + mouse pad)
  • Custom user guide cards in hotel rooms explaining equipment features and care instructions

Phase 4: Maintenance & Support System (Ongoing)

  • Standardized replacement parts inventory: ear cushions, microphone booms, keycaps, mouse feet, cables — all stocked at regional warehouses
  • Mutong provided a dedicated support hotline and WeChat group for the chain's maintenance team
  • Technical training for hotel maintenance staff (how to replace ear cushions, fix cable connections, clean keyboards)
  • 12-month warranty on all products, with advance replacement ( defective unit replaced before return, minimizing downtime)
  • Monthly failure rate reports and root cause analysis, with continuous product improvement based on field data

Results

Metric Before (Fragmented) After (Mutong Centralized) Improvement
Per-station cost (standard) ¥450 ($62) ¥290 ($40) -35%
Per-station cost (premium) ¥680 ($94) ¥440 ($61) -35%
Monthly equipment failure rate 4-6% <1% -83%
Maintenance cost per station/month ¥25 ($3.50) ¥6 ($0.85) -76%
New hotel procurement lead time 2-3 weeks 3-5 days -80%
Equipment model consistency 15+ headset models 3 standardized models Standardized
Guest satisfaction score (equipment) 3.8/5 4.5/5 +18%
Annual peripheral procurement spend ¥8.1M ($1.12M) ¥5.3M ($730K) -35%

Key Outcomes

  • Cost savings: The chain saved approximately ¥2.8M ($385K) in the first year of centralized procurement, a 35% reduction. This does not include additional savings from reduced maintenance costs and extended equipment lifespan.
  • Equipment lifespan extension: Standardized, higher-quality equipment extended average lifespan from 18 months to 30+ months, further reducing total cost of ownership.
  • Consistent brand experience: All 200+ hotels now use the same 3 tiers of standardized equipment, ensuring a consistent guest experience across the entire chain.
  • Faster expansion: New hotel opening timelines reduced by 2-3 weeks due to standardized equipment lists and fast factory-direct delivery. The chain opened 68 new hotels in 2024, up from 45 in 2022.
  • Data-driven improvement: Monthly failure rate reports and root cause analysis led to 5 product improvements in the first year (reinforced cable strain relief, upgraded microphone boom hinge, improved ear cushion adhesive, etc.), further reducing failure rates.
  • Scalability: The centralized procurement model and factory-direct partnership can easily scale to 500+ hotels as the chain expands.

Client Testimonial

"Centralizing our peripheral procurement with MONTON Cloud was a game-changer for our entire chain. The 35% cost reduction gets all the attention, but the real value is in the consistency — every guest at every hotel gets the same quality experience. The failure rate dropped from 5% to under 1%, which means fewer maintenance calls, happier guests, and better reviews. Their field data-driven product improvement is something we've never seen from any other supplier. They don't just sell equipment — they help us run our business better."
